Pillar 01 — AI Advisory

Find out where AI is actually worth the capital.

AI Advisory is the work of identifying which AI opportunities in an organisation are economically viable, sequencing them by value, feasibility and risk, and producing the business case that lets an executive team commit with confidence. Cognito Strategy runs AI opportunity discovery, readiness and data assessment, ROI modelling and transformation roadmapping for enterprise, government and semi-government organisations across the UAE and GCC. The output is a costed, prioritised plan — not a workshop summary.

When this applies

The positions this work is built for.

  • The board has approved AI investment and nobody can agree what to spend it on
  • Several pilots have run and none has produced a number anyone will defend
  • A vendor has proposed a platform and you need an independent view on whether it fits
  • You need a business case that will survive finance, security and procurement review
  • Internal teams disagree on whether the data position supports the ambition

Not sure this is the right pillar?

Most organisations arrive with a symptom rather than a service requirement. An AI Opportunity Session establishes which of the five capabilities your position actually calls for — and it is a legitimate outcome for the answer to be none of them yet.

Capability

What the engagement covers.

Opportunity discovery

Structured executive interviews and a workflow-level audit across the functions in scope, surfacing where cost, delay and manual effort actually accumulate.

Readiness assessment

An honest read on data, integration, process maturity and organisational capacity — including what is not ready and what that means for sequencing.

Use-case prioritisation

Each candidate scored on commercial value, technical feasibility, data dependency, governance exposure and time to value, then ranked.

Business case and ROI model

A model an executive team can defend: baseline, assumptions stated explicitly, sensitivity ranges, and the cost of running the system as well as building it.

Transformation roadmap

A sequenced plan with dependencies, decision points and the capability the organisation needs to build alongside the technology.

Governance and risk plan

Where human accountability sits, what gets escalated, what is logged, and what your information security and compliance functions will require.

How it works

The shape of the system.

Four stages run left to right: Discover in weeks one to two, Prioritise in weeks two to four, Build in weeks four to fourteen, and Operate on an ongoing basis. A dashed feedback loop returns from Operate to Prioritise, labelled quarterly value review. 01 Discover Weeks 1–2 02 Prioritise Weeks 2–4 03 Build Weeks 4–14 04 Operate Ongoing Quarterly value review — measured performance re-enters the prioritisation decision
One continuous engagement from diagnosis to running system, with measurement feeding back into what gets built next.

FAQ

Answers to the questions we are asked most

What is an AI opportunity assessment?

An AI opportunity assessment is a structured review that identifies where AI could create measurable commercial value in an organisation, tests each candidate against data readiness and feasibility, and produces a prioritised business case. Cognito Strategy delivers this as a two to four week fixed-scope engagement, ending with an executive opportunity map, ROI model, integration requirements, implementation roadmap and governance recommendations.

How do you decide which AI use cases to prioritise?

Each candidate is scored across five dimensions: commercial value against a recorded baseline, technical feasibility, data dependency, governance exposure and time to value. Ranking follows the scores rather than enthusiasm. Cognito Strategy will recommend against use cases that score poorly, including ones the organisation is already committed to.

What if the assessment concludes AI is not the answer?

Then that is the finding, and it is delivered as such. A number of the problems organisations bring to an AI conversation are process, data quality or accountability problems that AI would obscure rather than solve. Saying so is more valuable than building something that cannot work.

Do we have to use Cognito Strategy for implementation afterwards?

No. The assessment is a standalone deliverable, written so that any competent implementation partner could execute against it. Where Cognito Strategy does continue into implementation, the same team stays accountable for the business case it wrote.

How long does an AI readiness assessment take?

The AI Opportunity and ROI Assessment runs two to four weeks depending on the number of functions in scope and the accessibility of data documentation. Larger multi-entity programmes are scoped separately.

Where should AI create value in your organisation?

A 30 to 45 minute executive discussion on the commercial value available, what your data position allows, and what a first engagement would look like.

A 30–45 minute executive discussion. No pitch deck. If AI is not the right answer to your problem, we will say so.
